This checklist is what came out of all that. If you buy work boots, FR clothing, or any kind of safety gear for a crew, this is the process I use now. Six steps. About an hour of work. In the last 18 months, it's caught 47 potential errors before they became expensive ones.
Step 1: Start With the Hazard Assessment, Not the Catalog
Everything I'd read said to begin by "understanding your requirements." That's vague enough to be useless. What actually matters: read the hazard assessment before you open any catalog.
Not the summary. The actual document.
If the assessment says your crew is exposed to electric arcs, you need arc-rated clothing that meets NFPA 70E. Flash fire hazard? Then you're looking at FR clothing tested to ASTM F1506. Those aren't the same thing. I've seen crews wearing $150 shirts that didn't address the actual hazard on their site. That's not just wasted money—it's a safety violation waiting to be discovered.
Step one is simple: get the hazard assessment, note the specific standard it references, and write that standard at the top of your order sheet. You'll need it again in step three.
Step 2: Know the Difference Between Overalls and Coveralls
This sounds like basic vocabulary. It's not. I approved a coveralls order in 2021 that should have been bib overalls. The crew was working on hot asphalt—they needed FR bibs over their existing FR shirts. I ordered one-piece coveralls instead. Wrong for the work, wrong for the heat, and the vendor charged a 15% restocking fee to take them back.
Here's the distinction, once and for all:
- Overalls (often called bib overalls) are pants with a bib front and shoulder straps. You wear them over a shirt. They keep your core from overheating and give you full range of motion. That's the right call for hot outdoor work.
- Coveralls are a one-piece garment that covers your torso and legs in a single layer. That's the right call when you need total coverage against chemicals, paint, sparks, or dust.
Quick decision rule: heat or flame hazard in a hot environment? Go with FR overalls. Full-body contamination risk? Coveralls are the safer choice. If you order coveralls when the crew needs overalls, they will let you know. Trust me. I learned that the expensive way.
Step 3: Match the FR Standard, Not Just the Brand
Here's where things get complicated—and where I'll be straight with you.
People love Ariat. I get it. The Ariat M4 FR jeans, for example, are some of the best-fitting flame-resistant denim I've handed to a crew. The M4 relaxed fit doesn't have the stiffness most FR denim has, and the double-front knees actually hold up in the field. I've seen M4 jeans last a year-plus with weekly wear. That's legitimately good. I wear them myself.
But here's the honest limitation: Ariat is a great option, not the only option. What makes a garment acceptable for FR use isn't just the name on the tag—it's whether that specific style meets the standard your hazard assessment requires. FR sweatpants from Ariat? Solid for cold-weather layering, especially when they fit over thermal base layers. But check the label. If the garment doesn't explicitly state the ASTM or NFPA standard it meets, call the manufacturer and ask. If no one can give you a straight answer, that's a red flag.
I've had brand-name garments rejected on a job site because the specific model wasn't rated for the arc exposure level at that location. And I've also bought less expensive house-brand options that met the same standard at a fraction of the cost. My point isn't that brands don't matter—they do. My point is: match the standard first, then let brand reputation break the tie.
Step 4: Choose Boots by Job Function, Then Argue About Brands
Boots are the item your crew will complain about the most. Get this wrong and you'll hear about it every single day for a year.
I once standardized the whole crew on a premium pull-on boot because they're faster to put on and take off. Everyone nodded at the safety briefing. Then the crews on uneven terrain started rolling ankles. Two twisted ankles in four months. Both recordable incidents. The pull-ons went into a storage bin and I've been explaining that decision ever since.
The "pull-on is faster" thinking comes from the ranch and riding culture, where you're mounting and dismounting all day. Today's crews are on their feet on concrete, gravel, and slopes—speed matters less than ankle support.
Here's how I direct the boot selection now:
- Lace-up work boots when the job involves uneven, inclined, or unstable terrain. More support, more security, and they're the safer choice for construction and site work.
- Pull-on boots when most of the work is on flat, predictable surfaces and crews need to get them on and off quickly.
- Inside those categories, then think about steel toe vs. composite toe. Steel is less expensive and takes impacts well, but it conducts cold. Composite toes weigh less and don't transfer heat or cold—worth the extra cost if your crew works outdoors in winter or on hot surfaces.
Once you know the function, then you can talk brands. A couple of observations from the field:
Ariat makes excellent lace-up work boots. Their steel-toe options hold up well, and the sizing is consistent. Twisted X is also a strong contender—their steel toe boots perform well in real conditions, and they tend to fit guys with wider feet. Neither brand is the "wrong" answer. Both are better than the no-name boots that fall apart in six months.
Speaking of sizing: don't order boots based on the size someone wears in tennis shoes. Work boots fit differently—especially steel toes. My rule after two sizing disasters: everyone gets fitted in person, wearing the exact socks they'll wear on the job. That one rule saved us a ton of money and dropped our boot return rate from 30% to under 5%.
Step 5: Order One First, Then Scale
Every bulk order I've ever regretted had this in common: I ordered the full quantity without a sample check.
The fix is simple: order one of each style in the sizes your crew actually wears. Have them do a full shift in the gear. Then check whether the garment works with the other layers they wear underneath or over it.
That sample process caught a $12,000 mistake earlier this year. The FR shirt we'd chosen was fine on its own. But when one of the guys layered it under our existing coveralls, the collar bunched up and the wrist closures didn't line up. We caught it because one person wore both during a test. The vendor swapped the shirts without a restocking fee. Without the sample check, that would've been the most expensive collar problem of my career.
And here's the thing I still kick myself about: I knew I should always order a sample first. One time, I skipped it—a $7,400 coverall order where I thought, "what are the odds? One more thing on samples: size charts are optimistic. FR fabrics shrink differently than regular cotton, and that varies by fabric blend. I've seen brand-new FR jeans come out of a wash cycle a full inch shorter in the inseam. The Ariat M4 FR jeans handle this better than most—they're pre-shrunk—but even then, wash the sample three times and check the fit before committing to a large order.
Step 6: Document Everything for the Next Order
The last step is the one almost nobody does. Create a spreadsheet. Nothing fancy—just the standard, the style number, the size, the vendor, the price, and notes from the crew.
I started this after the third sizing rejection in Q1 2024. It's now the most useful tool I own. When somebody says "the new boots feel tighter than the old ones," I check the spreadsheet and see that we switched from steel toe to composite toe—and the composite toe runs narrower. When a new batch of FR sweatpants shrinks more than the previous batch, I can see the vendor changed suppliers in March.
Doesn't need to be perfect. Just needs to exist. Bottom line: your future self will be grateful.
Common Mistakes I Keep Seeing in the Wild
A quick list of the things that still cause problems out there:
- Skipping the hazard assessment because "we've always used these." That reasoning stops working the first time an OSHA inspector asks for documentation.
- Assuming all FR clothing from one brand meets the same standard. Every style has its own label. Check each one.
- Ordering coveralls when the crew needs bib overalls. Still happening. They are not the same garment.
- Sizing boots from shoe size. Stop doing that. Fit them in person.
- Forgetting the break-in period. Work boots need 30 days to mold to a foot. Order a month in advance, not three days.
Does This Checklist Apply to You?
Maybe not. If you're buying for yourself or a two-person operation, this is overkill. The sample-first rule and the spreadsheet? Not necessary. This process is built for anyone equipping regular crews of more than a few people, where standards, sizing, and documentation matter across the board.
